4x4 and all-wheel-drive camper vans, priced honestly

The factory option, the custom build, and the case for spending the money on tyres instead.

Four-wheel drive is the most argued-over line on a camper van order form and the one most buyers tick without a reason they could defend. The factory option runs a few thousand dollars. A purpose-built 4x4 from an American shop starts at $200,000. Here is what each route buys, what it costs you in payload, and when the honest answer is that you do not need it.

What 4x4 and AWD mean on a van

The two terms describe different hardware and the industry uses them loosely enough that a badge on the tailgate tells you very little. A part-time 4x4 system runs through a transfer case, engages when the driver asks for it, and usually carries a low range: a second set of gear ratios that multiplies torque and lets the van crawl, or hold itself back, at walking pace. All-wheel drive is always on, splits torque between the axles electronically as grip changes, and asks nothing of the driver at all. One is a tool you operate. The other is a system that has already acted before you decided anything.

For a camper van the practical difference is narrower than the argument around it suggests. On wet gravel, packed snow and a rutted forest road, a modern all-wheel-drive system is the equal of a part-time 4x4 and quicker to react. The gap opens on two surfaces. The first is a long loaded descent, where low-range gearing does braking that a fully laden van's brakes would rather not do. The second is deep sustained sand or mud, where a fixed torque split beats an electronically managed one because it never hunts for the axle with grip.

Model years matter more than badges here, and advice written for one generation is often wrong for the next. Mercedes sold a system it called 4x4 from 2015 to 2022, then replaced it in 2023 with a system it calls AWD, and the two behave differently enough that they deserve separate answers. Ford publishes factory all-wheel drive across the Transit range on its own fleet listing, on the same chassis American shops already convert by the hundred. Ram has never offered either on the ProMaster. It drives its front wheels, which puts the engine's weight over the driven axle, and that is a real if limited advantage on a snowy road.

The 2015 to 2022 Sprinter 4x4

Mercedes built this one as a part-time system: a transfer case, a fixed torque split of 67 percent rear and 33 percent front, and a 1.42:1 gear reduction for low range. That produced a crawl ratio of 19.99:1 on the NCV3 vans built from 2015 to 2018 and 24.38:1 on the VS30 vans from 2019 to 2022. Those are genuine numbers and they are why the generation still commands a premium on the used market. The costs are the ones nobody photographs. Step-in height goes up 4.5 inches over the two-wheel-drive van, there is more driveline to service, and the option was expensive enough when new that a good many long-term owners came out of it unconvinced. With a lift, a pre-2023 4x4 clears 33 inch tyres, which is as far as a van of this shape sensibly goes.

The 2023 and newer Sprinter AWD

The current system is full-time and electronically managed. It sends up to 50 percent of torque to the front axle instead of a fixed third, and it engages faster than a driver can decide to, which on a snow-covered switchback is worth more than any headline ratio. Its crawl ratio is 21.7:1, between the two older vans. The engine underneath it is a 2.0 litre four-cylinder diesel in two tunes: about 170 hp standard, and about 210 hp in the twin-turbo high-output version with 332 lb-ft, both through a 9-speed automatic. The high-output engine was a separate $2,800 factory up-charge at January 2024 pricing, and on a heavy van that lives above 6,000 feet it changes the drive more than the drivetrain does.

The Transit AWD

Ford's system can send 100 percent of torque to either axle, which on paper is the most flexible of the three and in practice means the van keeps moving with one axle completely unloaded. Two engines carry it: a 3.5 litre V6 at 275 hp and 262 lb-ft, or a twin-turbo EcoBoost V6 at 310 hp, both through a 10-speed automatic. The Transit's all-wheel drive carries no step-in penalty at all, which sounds like a trivial thing until you have climbed into a van a dozen times a day for a fortnight. The option was priced at about $4,190 in January 2024, roughly two thirds of what Mercedes was charging for the Sprinter's.

What factory all-wheel drive costs

Order it with the chassis or do not order it. That is the first fact and it governs everything after it. Neither Ford nor Mercedes will retrofit a driven front axle to a van you already own, the aftermarket route costs several times the factory option, and by the time a conversion is in the van you are paying to take the interior back out as well. This is the one decision on the whole build that has no second chance.

At January 2024 pricing, all-wheel drive was about $4,190 on a Transit and about $6,700 on a Sprinter. Both figures have moved since and neither manufacturer publishes an option price anywhere you can quote it cleanly, so treat the ratio as the durable fact rather than the dollars: Mercedes charges roughly half again what Ford does for the same idea. On a $60,000 chassis that difference is small. On the total cost of a finished van it disappears entirely, which is why the option is a poor place to economise and a poor place to over-think.

The chassis underneath the option is the larger number and the one buyers forget until the deposit is due. Mercedes publishes the Sprinter Cargo Van from $48,990 for a 144 inch standard roof, $52,540 for the 144 high roof, $57,540 for the 170 inch high roof that most conversions start from, and up to $75,830 across the full configuration list. Ford's own fleet listing details the Transit's configurations and its factory all-wheel drive without publishing a price, so that comparison has to be made at a dealer with a build sheet in front of you rather than from a web page.

Then the things that arrive alongside it. All-terrain tyres, because a driven front axle is worth very little on the highway tyres a cargo van is delivered on. Destination and dealer fees, which nobody quotes in a comparison and everybody pays. And on a Sprinter, the high-output diesel, a separate decision that matters more than the drivetrain on a heavy van in the mountains. The van in the card below has not had a single hour of conversion work done to it yet.

The two option prices are January 2024 figures quoted in 2026 and they have moved. The durable fact is the ratio between them and Ford's: the Sprinter's all-wheel drive costs roughly half again what the Transit's does, and the high-output engine is a separate line that a heavy four-season build usually wants.

What a custom 4x4 build costs

The factory option and a purpose-built 4x4 are two different products sharing one name, and the distance between them is the part of this subject nobody prices. One is a box on an order form. The other is a vehicle designed around leaving pavement, where the suspension, the weight distribution and the angles at each end are drawn together, and it is priced the way engineering is priced.

It builds Sprinters and Transits at $200,000 to $350,000, and the money buys design rather than parts: suspension, weight distribution and departure angles worked out as one problem instead of bolted onto a finished van afterwards. Benchmark ranks third among the 10 American shops on our luxury list, and neither of the two above it leads with off-pavement capability, which tells you how narrow this speciality stays even at the top of the market.

Between the two ends there is a middle route almost nobody prices publicly. A handful of American driveline specialists will convert a two-wheel-drive van after the fact, and the work runs roughly $18,000 to $35,000 for the driveline alone, before tyres, suspension or underbody protection. It is the only route left once the chassis is bought. It also takes the van off the road for weeks, and it leaves you with a system the dealer network did not install and will not always want to touch on a wet Tuesday in an unfamiliar state.

Most buyers need none of that. The version that answers the actual complaint is the one in the middle: factory all-wheel drive ordered with the chassis, five all-terrain tyres, a modest lift and rear springs matched to the finished weight. It costs a small fraction of the custom route, it handles the roads that genuinely stopped you last year, and it keeps the van inside the service network that has to look after it for the next decade.

The line below it is not: a full driveline conversion with a transfer case and low range starts around $18,000 on its own, before any of these rows, and it is the point where the total stops being a van option and starts being a project.

4x4 costs payload as well as money

Every pound of drivetrain is a pound you cannot carry, and payload is the constraint that quietly ruins capable vans. The same Mercedes listing publishes 3,450 to 3,814 pounds of payload for the 170 inch high-roof Sprinter 2500, which is the most common camper conversion platform in the country. The low end of that published range is where an all-wheel-drive van starts, because the transfer case, the front differential, the driveshafts and the joints between them are weight the van carries before you put anything in it.

A four-season conversion is heavy before anybody gets in. Cabinetry, insulation, a lithium bank, a heater, a wet bath and the tanks to feed it put a professional build in the region of 1,800 to 2,600 pounds on their own, and the better the build the closer to the top of that it usually lands, because plywood is lighter than the hardwood you were shown in the photographs. Water is the line people underestimate most: 40 gallons weighs 334 pounds, which is why tank size is a payload decision before it is a comfort one.

Now load the van. Two adults, two children, their seats, a week of food and the gear that justified the trip, and the arithmetic behind a camper van that sleeps four stops being about berths and becomes a weight problem with a bed in it. Then add the capability: the drivetrain, a lift, five heavier tyres, skid plates and a roof rack with two bikes on top of it, several feet above the centre of gravity you started with.

There are two honest fixes and neither is free. The first is a heavier chassis. Mercedes publishes 4,269 pounds of payload on the 170 inch high-roof 3500 and 6,382 pounds on the 4500, nearly double the 2500 on the same wheelbase and roof, which is why heavy four-season builds go on the bigger trims and why a shop that suggests one is doing you a favour rather than upselling you. The second fix is a lighter build. Off Highway Van in Salt Lake City builds in aluminium rather than timber at $165,000 to $245,000 with a 6 to 8 week lead time, and takes several hundred pounds out of the conversion for precisely this reason.

Costs money to get wrong

A capable van at its weight limit is not a capable van

All-wheel drive, a lift, five all-terrain tyres, skid plates and a full water tank add 300 to 500 pounds to a van that published only 3,450 to 3,814 pounds of payload to begin with. Load two adults, a dog, bikes and a week of food on top of a heavy four-season build and the van reaches its gross weight rating on the driveway, before it has been anywhere. An overloaded van eats brakes and tyres at several times the normal rate, handles worst in exactly the conditions the drivetrain was bought for, and hands an insurer a clean reason to decline a claim. Ask the shop for the finished weight in writing and the payload it leaves, and treat a refusal as an answer.

Do you actually need four-wheel drive?

For most buyers the answer is no, and it is worth saying plainly because almost nobody selling a van will say it for you. A two-wheel-drive high-roof van on all-terrain tyres, with the weight of a conversion sitting over the driven axle, reaches nearly every national forest road, dispersed camping area and trailhead in the United States between April and October. That is not a grudging concession. It is the normal experience of a large share of the people who own these vans.

What actually stops a van is rarely the number of driven wheels. It is ground clearance under the rear differential, the approach and departure angles of a long wheelbase, the width of the track against the width of the ruts, and the tyres. A 170 inch van carries an overhang behind the rear axle that no drivetrain fixes, and the driver who understands that turns around at the point where the drivetrain would have started to matter. Capability in a vehicle this shape is mostly judgment, and judgment is free.

Four-wheel drive earns its price in three situations and they are specific enough to test yourself against. Uncleared snow between December and March, particularly at the end of an access road nobody plows. Soft sand and wet grass, where momentum is unavailable and the van has to pull itself out from standing. And loaded descents on a steep loose surface, where low-range gearing does work that a laden van's brakes would rather not. If your honest answer is that all three happen twice a year, the drivetrain is an expensive way to buy two afternoons.

The reverse case is just as real and gets said less often. A household that drives to snow every weekend from December to March, or lives at the end of a road the county clears last, is buying something for 40 or 50 trips a year rather than two. At that frequency the option is cheap, and the argument for skipping it collapses on the first February morning it saves.

The places owners actually get stuck are boring. Wet grass at a music festival, a soft sand shoulder on a beach access road, and the berm a plow leaves across the end of a cleared road. All-terrain tyres, letting pressure down to 20 psi, and two traction boards handle all three for under $2,000. We would spend that first, use the van hard for a season, and see whether the problem is still there before ordering a drivetrain you cannot un-order.

What all-wheel drive costs to run

The purchase price is the cheapest part of this decision. A driven front axle adds a transfer case or a differential, two driveshafts and a set of constant-velocity joints to a vehicle that already has a service schedule, and every one of those is a thing to inspect, lubricate and eventually replace. None of it is exotic. All of it is billable.

The Sprinter is the expensive one before any of that is added. Two independent measurements of annual repair and maintenance cost put it at roughly double the Transit's, with the ProMaster between them, and the ratio is more useful than any single dollar figure because it holds across model years and states. An all-wheel-drive Sprinter is the most expensive of these three vans to keep on the road, and it is not a close contest. Buyers who love the van accept that trade knowingly. Buyers who were sold on the badge find out in year four.

Dealer coverage follows sales volume, and the volumes are not similar. Between 2016 and 2025 Ford sold 100,000 to 162,000 Transits a year in the United States, against 40,000 to 82,000 ProMasters and 34,000 to 46,000 Sprinters. In most of those years the Transit outsold the other two combined. On a Friday afternoon in a town of 8,000 people, that gap is the difference between a part on a shelf and a part on a truck from Denver, and it is worth more to a full-time traveller than a torque split is.

Then the small permanent costs. All-terrain tyres wear faster than highway tyres and cost more to replace, at $1,400 to $2,200 for a set of five. The extra mass and driveline drag cost fuel on every mile, including the great majority that are paved and level. And the Sprinter's 4.5 inch step-in penalty is a tax you pay several times a day for as long as you own the van, where the Transit's all-wheel drive carries none at all. Anyone in the household with a bad knee will have an opinion about that within a week.

Which chassis offers it, and which shops build it

Ticking all-wheel drive narrows your list of shops before you have spoken to any of them, and no chassis comparison bothers to mention it. Of the 27 American builders we track, 22 will build on a Sprinter and 19 on a Transit, so both all-wheel-drive platforms are well served. 16 will build on a ProMaster, and 2 of those build on nothing else: DM Vans at $97,000 to $105,000 and Glampervan at $30,000 to $65,000 are strong shops that cannot sell you a driven front axle, because Ram does not make one.

The drivetrain decision is downstream of the platform decision, and choosing between the three vans settles interior width, standing height, running cost and dealer coverage in the same move. Take them in the wrong order and you end up specifying a drivetrain for a van you have not committed to, which is how buyers arrive at a shop with a fixed idea about a transfer case and no idea about their layout.

The wait is the other constraint and it is longer than people expect. An all-wheel-drive chassis is ordered rather than collected, and that order queues in front of a conversion queue that can run several months on its own. Only 2 of the 27 shops keep finished vans in stock, so a completed all-wheel-drive van you could drive home this month is a very short list, which is what turns buying finished against commissioning a build into a real question rather than a rhetorical one.

The aftermarket route changes the paperwork as well as the van. Adding $18,000 to $35,000 of driveline to a vehicle whose policy was written against a stock cargo van is a material change, and getting the van titled and insured correctly decides whether that money exists after a claim or only on the invoice. Tell the insurer before the work, not after the incident.

What we would order

Three buyers, three answers. The budget, the number of winter nights and the finished weight decide all three, and none of them turn on a torque split.

Under $100,000 all in, chassis included: skip the drivetrain. Buy the two-wheel-drive van, spend $1,400 to $2,200 on all-terrain tyres, put the difference into the electrical system and the insulation where it will be used every single night, and accept that two or three trips a year end a mile short of where you wanted. At this budget that is the correct trade, and the honest shops at this end of the market will tell you the same thing without being asked.

A winter household that drives to snow from December to March: order factory all-wheel drive with the chassis. At $4,190 to $6,700 on January 2024 pricing it is the cheapest meaningful option on the sheet, it is the only one you genuinely cannot add later without a five-figure conversion, and it turns a whole category of trip from an argument in a car park into a drive. Add the high-output diesel on a Sprinter if the finished van will be heavy or the passes will be long.

A brief that genuinely reads remote, steep and loaded: the factory option is not the thing you are looking for, and bolting tyres to it will not close the gap. What you want is a vehicle designed around the problem, which costs $200,000 to $350,000 at Benchmark and takes as long as it takes. That is a small market for a good reason, and the buyers already in it can usually say in one sentence why they are there.

Whichever of the three you are, ask the same question before you sign anything: what does the van weigh finished, and what payload does that leave? A capable van you cannot legally load is a worse vehicle than a two-wheel-drive one you can, and that sentence has cost more people more money than any drivetrain choice on this page.
